1、创业圣经1. 年轻人,去创业吧作者:英国金融时报专栏作家 卢克约翰逊21岁是个美妙的年龄,但在眼下,这必然也非常可怕。想象一下:你刚刚大学毕业,却无法找到一份体面的工作你到底能从事什么工作,甚至如何设计人生?关于这些问题,永远都有一个选择:创业成为企业家不是一份职业,而更像是一种使命。这份工作不像医学、会计、法律或教育等职业,没有任何可遵循的模式。资格证书、职衔和层级完全无关紧要。一些人也许会说,这些大多是旨在体现身份的行头,而非出色完成某事的关键要素。自己当老板,你可以开创自己的旅程不是通过正式培训,而是在实践中学到各项技能,从销售到做账等等。关键在于行动:企业家是实干家,而非理论家。单干不

2、是一条坦途。你连能否挣到基本工资都毫无保证。但财务目标不大可能是你优先考虑的内容,因为正如亚里士多德所言:“年轻人热爱荣誉和胜利胜于金钱。”就我观察,真正成功的商人很少完全是为了追求财富他们更想证明自己、让自己出名和创造有价值的东西。这毫无保障可言但现如今,工作保障本来就是妄想,无论你是为政府效力还是为企业卖命。我的印象是,20多岁的年轻人信仰自由和独立。花自己的时间建造自己的公司,是实现这些目标的一种相当有效的途径。从某些方面而言,在你尽可能年轻的时候抓住这种机会是个非常好的主意。你越快适应自主创业的荣誉和苦恼就越好。最重要的是,你几乎没什么可失去的:没有家庭负担,开支最少,还可以投入全部的

3、时间。这是你成年后进行实验、甚至遭遇失败的最好阶段。21岁的你足够年轻,可以从头再来,从经历中汲取教训,在下一次做得更好。年轻时,你有无穷的精力,对激进建议的顾虑更少。刚刚成年便踏入职场的人,应拥有无穷的希望和抱负。还有谁能相信不可能之事?老一代人有智慧,但也可能怀疑一切,过于骄傲和安逸也许还会太悲观。另一方面,新鲜人士可能会不同的视角,一个对更美好世界的想法。总会有只有企业家才能满足的要求和只有他们才能解决的问题。每一个时代都会诞生一些革新性的技术,由具有紧迫感的个人使之商业化并流行开来。此类发明并非中央组织的,而是来自数以千计有创业精神的天才人物,他们会尽一切必要之举,让自己的业务获得成功

6、ecent jobs are impossible to find what the heck can you do for work, and indeed with your life? Well, there is always the option of starting a business.Being an entrepreneur is not a career. It is more like a calling. There are no predictable structures to the vocation, as there are in professions s

7、uch as medicine, accountancy, law or teaching. Qualifications, job titles and ones position in the hierarchy are completely irrelevant. Anyway, some might argue that these are mostly paraphernalia designed to bestow status, rather than essential ingredients needed to do something well. By being your

8、 own boss, you make up your own journey as you travel rather than undergoing formal training, you learn skills by practising them, from sales to accounts. The key is action: entrepreneurs are doers, not theorists.Going it alone is not the easy path. There is no guarantee that you will earn even a ba

9、sic wage. But financial objectives are unlikely to be your priority, for as Aristotle said: “Youth loves honour and victory more than money.” All my observations have been that few real winners in business are exclusively motivated by wealth they are more interested in proving a point, making their

10、mark and creating something worthwhile. There is no security but job security is a myth these days anyway, be it working for government or the corporate sector.I get the impression that twentysomethings believe in freedom and independence. Spending your time building your own company is a pretty eff

11、ective way of achieving those goals. And in some respects grabbing that opportunity as young as you can is a great idea. The sooner you get used to the glories and miseries of self-employment, the better. Most important, you have so little to lose: no dependants, minimal outgoings, and all the time

12、in the world. It is the best phase in your adult life to experiment and perhaps fail. At 21 you are young enough to try again, learn from experience and do it better next time. When you are young you have boundless energy and less inhibition about radical suggestions.The hope and ambition of someone

13、 entering the world of work at the start of their adult life should be boundless. Who else can believe in the impossible? The older generation has wisdom, but it can also be cynical and too proud, too comfortable and, perhaps, too pessimistic. On the other hand, someone fresh can have a different vi

14、sion, an idea of a better world.There are always demands to be met and problems to solve that only entrepreneurs can satisfy. Each era brings forth transformative technologies that driven individuals commercialise and make popular. Such invention is not centrally directed, but flows from the genius

15、of thousands of enterprising souls who do whatever is necessary to make their business succeed.In spite of the financial crisis and the weak economy, this is a great time to try new projects: the internet makes innovation cheaper than ever. You can buy and market to the world from your laptop. There

16、 is also more support in various forms than in the past for young entrepreneurs whether formal guidance or mentors of one sort or another. There are numerous websites, clubs, books and other ways that entrepreneurs can keep informed and network. I am constantly impressed by the young entrepreneurs I

17、 meet. They are much more collaborative than we were at their age, more global in their outlook and more sophisticated about finance.Entrepreneurship is a not a cure-all for graduate unemployment, and the precarious nature of working for yourself does not suit everybody. But given how tough the trad

18、itional job market is right now, the risks of creating a business are probably more apparent than real. And you can always moonlight with a part-time venture in the initial stages while taking a temporary job to make ends meet.For idealists who really want to change the world, becoming an entreprene

21、滥用资源或者不专注于平时的工作,你就会有麻烦;你利用业余时间经营的生意永远得不到企业真正成功所需的关注和投入。如果你有抱负,兼职选择只能是暂时的。你应该制定一个“弃船”目标:届时你会毅然抛弃工作,一头扎入大海。网络革命让兼职变得比以往任何时候都更容易。显然,英国有250万个企业的办公地点是在所有者的家中其中许多都会是副业。只要与你的主业没有冲突,这样的安排为何不能取得成功?像这样的兼职经营必须成为你的爱好,占据你的假期,而且你必须能坚忍不拔地忍受每周工作70小时甚至100小时。这将考验你的决心:如果不具备付出此种努力所需的体力和意志,就别指望转为全职经营后,你的旅程会变得更平坦。通常情况下,这

A JOB MAY BE THE BEST LAUNCH FOR A START-UPBy Luke JohnsonOccasionally, putative entrepreneurs ask me whether they should quit their job to start a business or do it part-time while keeping their current job. I usually suggest the latter strategy, because it worked for me. For six years after uni

25、versity, I was employed by other people all the while moonlighting on my own projects, such as pubs and software companies, in the evenings, during weekends and holidays. I didnt take many vacations in my 20s, as I was too busy managing various ventures on the side.The turning point came when a memo

26、 was circulated at Kleinwort Benson where I worked, stating that staff were not permitted to hold directorships or shareholdings in external companies. I knew then the time had come to take the plunge and embrace full-blown self-employment, so I jumped ship the following month and became independent

27、. My sense of freedom was palpable, but I didnt regret the years juggling employment and entrepreneurship. It was part of my apprenticeship.The advantages of holding down a job while plotting to become an entrepreneur are plain. You learn at someone elses expense; you receive an income to pay the ov

28、erheads while your business develops; and you hedge your bets in case your freelance activities fizzle out. The disadvantages are also clear: if you get caught by your boss misusing resources or getting distracted from the day job, there will be trouble; and a business run in your spare time will ne

29、ver receive the focus and devotion it needs to be truly successful. If you are ambitious, the part-time option should only ever be temporary. You should have a “boat-burning” target: the point at which you chuck the job and dive in.The online revolution has made moonlighting easier than ever. Appare

30、ntly, 2.5m businesses in Britain are based in their owners home many of them will be spare-time occupations. As long as there is no conflict with your principal job, why shouldnt such an arrangement be successful? A part-time enterprise like this will have to become your hobby and your holidays and

31、you must steel yourself for 70- or even 100-hour working weeks. It will test your determination: if you dont have the energy and commitment to put that effort in, dont expect the journey to get easier if you go full-time.Frequently, such part-time enterprises are family affairs: the principal wage-e

32、arner remains in the day job, with its health, retirement and fringe benefits, while their partner runs the home business.Certain ventures suit moonlighting: e-commerce, direct marketing, franchises, property and suchlike. The rise of virtual businesses has made part-time pursuits much easier to gro

33、w, thanks to the expansion of outsourcing. Of course, not everyone running a business alongside their main job wants to build an empire some just enjoy the variety, freedom and extra income. In the west of England, one in 13 police officers in Devon and Cornwall has a second income: some are tattoo

34、artists; one is a horse dentist; and another provides a holistic massage service. The most common sideline involves letting property or running a bed-and-breakfast. All are permitted, as long as they do not interfere with policing. I applaud the authorities for taking such an enlightened view.The bi

35、ggest single hurdle for many start-ups is the proprietors low or non-existent income in the early years. Is the sacrifice of a safe salary for the uncertainty of self-employment worth it for you? Will your family support you emotionally, if not financially? What often kills an early-stage business i

36、s excessive personal drawing of money by the owner, draining the company of vital working capital. A moonlighter can avoid these traumas, but making a go of it requires industry, rather like studying at night school.As ever, all these decisions come down to your personal philosophy. As Goethe said:

37、“Most people work the greater part of their time for a mere living.” Do you want that phrase to apply to you, or do you want to break out and at least try to make a difference? If you moonlight, the downsides are reduced. To me, it is the sensible compromise for many would-be entrepreneurs.5. 五位创业家的

41、司和赛门铁克在欧美的品牌知名度比趋势科技大很多。他们的人和资源也很多,但是市值两个加起来还不到趋势科技的一半。问题就在他们的定位错了。他们将资讯的防毒安全防护只集中在desktop上,根本就不管上面的伺服端(server)。 而趋势科技的焦点则聚焦在server。就像为了饮用水的安全卫生,家里加装滤水设备,但是趋势科技有很好的工程师,他们就想:把滤水安全防护的装置装在水塔里,从水塔开始过滤水中的有害物质,安全系数不是更高吗?病毒过来的时候在水塔这边就被拦下来了。所以防毒安全再往上推,推到ISP,如SeedNet和HiNet,就像在自来水厂再加装一套防毒安全设备。这个动作就形成新的busines

42、s model,对象改变了。本来消费者要买防毒软件可能想到去光华商场买。光华商场有很多盗版的PC-cillin,但是到了server就是玩真的了,MIS manager比较不可能使用盗版的软件。所以我们在server这里就可以真正赚到钱,对终端用户(end-user)来讲,使用起来更简单,网络上又可以自动更新,这是很明显的双赢。 你的公司可能是电信业或水泥工厂都没关系,重要的是如何退一步来想,如何用刚才所说过的e-commerce的架构来为公司创造最大的价值。我们刚开始创业的时候,只有工程师而已,也没有正统MBA。因为只有五只病毒,市场规模(market size)是零,没办法写Busines

43、s plan。那时我们在没有任何market float cash之下,就冒然地抱着好玩的心情创业。以前病毒的传播速度很慢,东欧写的病毒,用磁片慢慢传,传到台湾可能要一两年,但是Internet的时代,病毒一传出来,几乎世界同步中毒。Internet已经没有国界,没有区域的限制和观念。 趋势科技一直强调的是change,因为这11年来,平台(platform)从DOS、Window、Window95、Window98,到Novell的netware,netware之后又有NT、Unix、现在又有Linux,当平台改变的时候,病毒也一直在改变,而我们的技术也一直在增益在改变,对趋势来说,我们的核

44、心竞争还是技术。趋势科技能够在Internet 或Business model上快速变动,是因为趋势科技以技术为中心。是台湾的子弟创造了这种创造力(creativity),所以人还是最重要,而知识(knowledge)还是最重要的。趋势科技用这些技术上不断推陈出新的创造力,经营出不同的商业模式。 就趋势科技的防毒产品来说,在秋叶原或光华商场还包装得相当精美的PC-cillin差不多是台币一千五百元左右。接着有小福星方案,买一套可以给全公司用,这就转变到契约购买(sign license),平均价格十五万到二十万,相常适合中小企业使用。接下来,因为趋势科技很快就掌握了Internet的技术,于是

45、交易的模式又变成不需买产品,而是用Internet做防毒支持,往往和大企业签约后即可收入一千万左右。 现在我们的发展是和Telecom结盟。全世界有超过一百二十家主要的电信公司。和这些电信服务提供者签约三年的价值是两亿台币。趋势科技十一年来专注的工作就是抓病毒。同样的工作内容和目的,为甚么可以从一千元做到两亿台币?趋势运用知识,使自己由卖药的变成医生,成为医生之后,就可以收取较高的费用。客户在南非中了病毒,台湾可以支持,做出解药,挽救客户的危机。对南非的客户来讲,时间费用都比以前更划得来。每次趋势科技接受新的资讯,深化公司的知识资产,就可以在业积上看到明显的成长。 现在回顾起来很简单,而且好像

46、也毫无疑问地必须往Internet的方向走。但是在四年前来看,相信很多人都会疑问,我到底是不是该往Internet这个方向走?当时趋势科技主要收入来源是把一盒盒的产品卖给代理商华彩屋,华彩屋再卖给经销商和客户,所以百分之百的收入来自于IT的通路。后来趋势科技如何将一个Service卖给另外一个service,然后在卖产品的时候,又多了service,这个过程是渐进的。更进一步,我们和ISP签约,从ISP下载更便宜。 所以e-commerce时代的经理人一定会遇到一个难题互相蚕食。现有的经销管道、营业来源,会和企业转变到e-commerce上起冲突。一边是你合作三十年的伙伴,一边是在Intern

47、et上冲浪的匿名者,你如何抉择?这会是一个很大的挑战。可是不做也不行,因为不做就会被竞争者淘汰。 在1994和1995的时候,趋势科技和别人一样,想到Internet就是赶快做一个烘焙机(homepage)放在互联网上。只是想把information告之这些在网上冲浪的族群,而且网页还做得很炫,会动会跳,图片一大堆。我的客户要下载我的烘焙机要下载个十分钟。通常这是第一步骤。我们的第二步是想到把服务放上去。以往我们用磁片帮客户更新病毒代码,趋势科技的工程师就想,为甚么不把更新病毒代码的功能放在Internet上? 我们在台湾有二十万客户,登记为趋势会员,接受磁片更新病毒代码服务有五万到七万人,所

48、以我们每三个月要寄出五万份到七万份的磁片。一年寄四次,加上邮资每人成本约六百元,我们向客户收取服务费用八百元。其实这样的服务做得很辛苦,客户多一项费用,我们也没赚到钱。而且客户拿到磁片,还可能发生使用上和磁片损坏的问题。当我们把下载病毒代码的服务放在网上,趋势科技提供这项服务的成本是零。我们向客户减收三百元的服务费用,对客户来讲又可以随时更新病毒代码。这是一个大转变。 可是就企业的MIS经理来讲,让公司的员工都上网更新,如此一来,岂不天下大乱?如果能够把更新的服务集中到Internet的网关(Gateway),再从网关自动更新到每一台单机,这样MIS的工作岂不更轻松愉快。这样的观念是从客户的回

49、馈(feedback)中来的!e-Doctor的观念就是这样来的。下载的同时,我可以给企业内部的资讯设备做防毒的健诊报告。Internet让你有机会可以直接接触到end-user。 台湾的IT产业大部分都是赚OEM的钱,当然OEM让台湾的产业打出一片天。但是就趋势科技来讲,我们每天接触的是全世界的end-user,产品卖到全世界,那样的感觉是很不一样的,不像OEM,你不知道你的产品最终的去向为何?在Internet的时代里,中间会慢慢消失,所以对end-user的直接感觉是很重要的,这是第一点,和你客户的关系愈来愈接近(Moving Closer to the Customer)。 除此接近用户之外,企业必须会用网络节省成本。我们还没用网络之前,更新病毒代码需要好多步骤,现在通过网络到时自动更新,直接下载,趋势科技以一家公司为实际的例子做调查,发现节省了87%的费用。因此企业运用
